The offshore developer conversation in 2026 has matured past "go where it’s cheap." Founders making this decision are weighing three or four real markets at the senior tier, and the differences between them are bigger than most of the internet writing acknowledges.

The cheapest offshore market is rarely the cheapest total cost. The market that fits your time zone, hiring channel, and product type is.
1. The 2026 snapshot: rates, pools, and time zones#

These are senior-tier numbers. Junior rates are dramatically lower in each market, but the gap to senior is what most founders underestimate.
2. India — the deepest market, with the widest quality range#
India remains the default offshore destination for a reason: scale. The senior engineering pool is unmatched globally outside the US and China, and the top tier of Indian engineering (Razorpay, Zerodha, Freshworks, BookMyShow alumni) is genuinely world-class.
Where India wins#
- Sheer hiring depth. If your stack is even slightly unusual, India probably has senior engineers for it.
- English fluency at the top tier. Pace and accent gaps disappear at senior levels.
- Enterprise muscle memory. Multi-decade familiarity with US/UK procurement, NDAs, SOC2 conversations.
- Tier-1 product talent. PMs, designers, and engineers with shipped consumer-scale products.
Where India is uneven#
- Quality variance. The same listing turns up engineers from world-class teams and engineers who’ll struggle with TypeScript. Filtering is real work.
- Marketplace saturation. Toptal, Upwork, and Andela have skimmed the top tier into their networks; the open market is more variable than five years ago.
- Tier-2 city scale. Senior engineers in Bangalore/Hyderabad/Pune are increasingly priced like London juniors.
- Time-zone math. IST overlaps US East morning and US West late-night; UK/EU overlap is workable.
When India is the right call#
You’re looking for a specific niche skill (high-performance computing, payments, large-scale Java/Python systems), enterprise procurement standards matter, or you need a 50+ person team. The depth is the advantage.
3. Bangladesh — smaller market, often better senior-tier value#
Disclosure: we’re here. But the case for Bangladesh holds up against the data, not just the founder narrative.
Where Bangladesh wins#
- Cost per shipped feature at the senior tier. Studios in Dhaka and Chattogram routinely deliver senior work at 60–75% of equivalent Indian studio rates.
- Lower attrition at studios. The smaller market means good engineers tend to stay longer at the studio that retained them — less of the "your lead engineer left for a 60% raise" pattern.
- Strong local-market commerce experience. Engineers who’ve shipped Bengali UX, mobile-money payments, and cash-on-delivery commerce bring real lived experience to certain product types.
- Time-zone overlap. GMT+6 gives 1–2 useful hours with US East morning and 4–5 useful hours with UK/EU afternoon.
Where Bangladesh is limited#
- Smaller hiring pool overall. Niche specialisations (high-frequency trading, hardware-software co-design, advanced ML) are thinner.
- Less enterprise procurement experience. Studios are getting better at this, but if your buyer expects a 50-page MSA negotiated by hour, India has the deeper bench.
- Senior design talent is thinner than engineering. Many studios partner with European or US designers.
- Brand recognition. "We’re hiring from Bangladesh" still raises eyebrows in some US investor circles — fairly or not.

4. Vietnam — the rising middle option#
Vietnam has spent a decade investing in software engineering education, and it shows. Senior engineering quality in Hanoi and Ho Chi Minh City has caught up to mid-tier India, and the country’s state-level focus on outsourcing has produced studios with mature operational standards.
Where Vietnam wins#
- Engineering rigour at the studio tier. Companies like KMS Technology, FPT Software, and TMA have institutionalised practices US clients recognise.
- Strong Japan-facing experience. Vietnam is the default outsourcing destination for Japanese SaaS, which has translated into stricter quality discipline.
- Lower attrition than India in equivalent senior tiers.
- Government stability and English-language education. Both have improved markedly since 2020.
Where Vietnam is limited#
- Hiring pool smaller than India. Niche specialisations may not exist.
- English variance. Better at the top tier than ten years ago, but still a real factor in mid-tier engagements.
- Less consumer-product experience than India. Heavy on enterprise outsourcing, lighter on shipped SaaS founders learn from.
- Time-zone overlap is thin for US clients. GMT+7 means almost no overlap with US Eastern; UK/EU is workable.
When Vietnam is the right call#
You’re Europe- or Asia-Pacific-based, you need disciplined process work, and you’re looking for studios with formal QA and project management baked in.

The Bangladesh top-tier price advantage over the India top tier holds up. The Vietnamese top tier is closer to the Indian top tier on price but with stricter process discipline.

- What time zone do I run my standups? That decides South Asia vs. Eastern Europe more than anything else.
- Am I looking for a partner or a scale team? A 5-person partnership studio gives you different value than a 50-person body-shop.
- What’s my buyer’s expectation? Enterprise procurement loves India’s established names. SaaS founders care less.
- Do I have a technical co-founder? Without one, partnership engagements (Bangladesh or top-tier India) beat marketplaces every time.
- What language/stack am I building? Niche stacks favour the deepest market (India). Mainstream stacks (Next.js, Django, Laravel, Rails) work fine anywhere.

9. The freelancer marketplace question#
For all three markets, freelance marketplaces (Upwork, Toptal, Fiverr Pro) are a separate channel from direct studio engagement:
- Marketplaces work for task-completion work, well-scoped contracts, and low-risk engagements under $20,000.
- Marketplaces fail for partnership engagements, unscoped product work, or anything where strategic judgement matters.
In all three South Asian markets, the senior partnership tier lives mostly outside the marketplaces — in independent studios that built reputation through direct referrals.
10. The legal and operational basics across markets#
Largely similar across India, Bangladesh, and Vietnam:
- All three jurisdictions support US/UK/Singapore-law contracts.
- NDAs and IP assignment must be explicit in writing (default IP law varies but explicit contract overrides everywhere).
- Payments: Wise, Payoneer, and direct USD wire all work; bank-account reception is reliable.
- Tax withholding: Generally manageable; senior studios in each market have US-CPA-friendly invoicing.
